I measure my system by one number: how much of the day the business runs without me at the screen. I call it autonomy hours. About two right now, four by December.

What runs while I'm gone

By six in the morning the mail and chats are sorted, the cash position is recalculated after the overnight statement, court cases are checked for new activity. A short digest waits on my desk: here are a couple of things you can't close without me. I'm still asleep at that point.

The same thing runs in the background all day. A statement lands and the books reconcile themselves. A document arrives, the system checks it against the contract and flags the mismatch. A new hearing shows up and it's already in the calendar, not in someone's head. I step in where a human is needed, not where hands are.

Why this number

You could measure "automation percentage" or "hours the AI saved". Both bend in the flattering direction, easy to dress up for a report. Autonomy hours don't bend. Either the process ran overnight without me, or I was in it. Nothing in between.

It's also honest about the goal. I'm not building the system to type faster, I'm building it to be needed less for routine. Autonomy hours measure exactly that.

How an hour gets won back

Not with a bigger model. Each new hour starts with an awkward question: what am I still doing myself? Sorting the same kind of email by hand. Opening the same report every morning. Carrying a deadline in my head that the system should have been holding for weeks. Those move into the process one by one, and the day slowly frees up.
